The challenge
A national retailer's merchandising decisions lagged by 2–3 days because data from stores, warehouses, and the ecommerce platform was siloed. Analysts spent most of their time on data preparation, not analysis.
Our approach
We mapped all data sources, designed a modern lakehouse architecture on BigQuery, and built streaming pipelines from POS systems. The first dashboard was in production within 4 weeks; the full platform took 3 months.
The solution
Merchandising now makes decisions on near-real-time data. Inventory reordering is partially automated based on ML-driven demand forecasts. The data team went from 80% data prep to 80% analysis.
